Phantom inventory is stock that an inventory system records as available even though some or all of that stock is not actually available to sell or fulfil.
What is phantom inventory?
Phantom inventory happens when the quantity recorded in an inventory system does not match the stock that is actually available.
For example, Shopify might show that a merchant has 10 units of a product available. In reality, only six may be physically available to fulfil orders. The other four units effectively exist only in the inventory record.
This difference can build up gradually, which means merchants may not realise there is a problem until an order cannot be fulfilled or a physical stock count reveals the discrepancy.
What causes phantom inventory?
Common causes include incorrect stock adjustments, damaged or missing products, returns being recorded incorrectly, fulfilment mistakes, discrepancies between locations and inventory data becoming out of sync between systems.
Why does phantom inventory matter?
When recorded inventory cannot be trusted, merchants risk selling products they cannot fulfil. It can also distort purchasing decisions, forecasting and the merchant's understanding of how much stock they actually have available.
Even relatively small discrepancies can become more significant when they affect popular or fast-moving products.
Phantom inventory vs ghost stock
The terms are closely related and are sometimes used to describe the same underlying problem: inventory records showing stock that is not actually available.

Physical stock counts are the clearest way to confirm whether recorded inventory matches reality, but merchants can also look for unusual inventory behaviour, repeated stock adjustments, fulfilment problems and other discrepancies that suggest a product's recorded quantity may be unreliable.
